A global technology business unit was preparing a new digital product for international markets. Analysis showed that independent launch costs, market education and weak existing demand outweighed the benefits of a standalone entry – leading to a different path through the parent company’s established service ecosystem.

Situation
A business unit within a global networking technology company was considering launching a new digital product independently and introducing it into several international markets.

The work initially included practical questions around international domain strategy, digital-content protection, local IT conditions and project-management infrastructure.

But those questions exposed a larger strategic issue.

Question

Did the product justify building an independent market around it yet?

What We Examined

  • international market conditions;
  • local adaptation requirements;
  • support requirements;
  • existing market demand;
  • category familiarity;
  • product education requirements;
  • digital infrastructure;
  • protection of digital content;
  • project-management requirements;
  • resources necessary to establish an independent solution.

What We Found
The product was new enough that a sufficiently developed independent demand category did not yet exist.

A standalone launch would therefore require substantial investment not only in promotion but in:

  • explaining the problem;
  • teaching the category;
  • building recognition;
  • adapting to new markets;
  • establishing support;
  • creating trust around a separate solution.

The team also lacked enough time, local experience and supporting infrastructure to justify this as a separate market-entry programme.

Decision
Do not launch the solution independently.

Instead, introduce it as an additional paid service within the established company’s existing service ecosystem.

If adoption and awareness develop sufficiently, the functionality can later be separated into an independent tool.

This is actually a very sophisticated launch strategy:

incubate inside existing demand before paying to create independent demand.

Result
The standalone launch was cancelled. The functionality was incorporated into the broader paid-service offering, with the possibility of future separation after the market had become more familiar with the capability.

A product does not need its own market simply because it can exist as its own product.

And:

Sometimes the better launch strategy is to borrow existing demand before attempting to create new demand.
